How to Find & Vet the Right Co-Manufacturer

Finding a co-man isn't hard. Finding the right one — who can make your exact product, at a run size you can afford, to a quality retail will accept — is where most founders get burned. Here's how an operator vets one.

1The Vetting Framework

Score every candidate across these — not just price.
1Category & format fit

Do they actually run YOUR format (bars, powders, RTD beverages, gummies, capsules)? A co-man excellent at powders can be the wrong shop for bars. Match the line, not just the industry. ⚑ pending founder validation

2Capability & equipment

What do they run in-house vs. outsource? Outsourced steps add cost, lead time, and risk.

3Capacity & lead time

Can they take you now? What's their scheduling backlog, and their min/max run sizes?

4MOQ & pricing transparency

Is the quote broken out (tolling vs. ingredients vs. packaging vs. overage), or a vague "all-in"? Who sources/owns ingredient buying? ⚑ pending founder validation

5Certifications & food safety

GMP at minimum; SQF/BRC for most retail; FDA facility registration; plus organic/kosher/gluten-free/allergen programs if your product needs them. ⚑ pending founder validation

6QA & testing

In-house lab or third-party? COA on every lot? Micro testing and hold-and-release before shipment?

7R&D / scale-up support

Can they help take a kitchen formula to a stable, cost-right production formula, or do you need to arrive with a locked spec?

8References & track record

Which brands do they run now, for how long, into what retailers? Years in business.

9Communication & change-control

Documented spec/formula control, a named point of contact, and responsiveness. How they communicate while courting you is the best they'll ever be.

10Logistics & financial stability

Freight in/out, warehousing, supplier co-location; and will they still be here in two years (insurance, stability).

2Red Flags — walk-away signals

The tells of a risky co-man. Any one of these is reason to slow down; several is reason to walk.

3Before You Sign

Questions to ask

  • What formats/products do you run in-house vs. outsource?
  • What's your MOQ, and what's realistic for a first run in my category?
  • How is pricing structured — tolling, ingredient sourcing/markup, overage policy?
  • What certifications do you hold (GMP / SQF / BRC, organic/kosher/GF), and when were you last audited?
  • Do you provide a COA on every lot? What testing (micro, etc.) do you run?
  • What's your current capacity and lead time — when could you schedule my first run?
  • Can you support formulation/scale-up, or do I bring a locked formula + spec sheet?
  • Who's my point of contact, and what's your change-control process?
  • Can I speak with 2–3 current brand references in my category?
  • Can we do a sample or pilot run first?
  • Who owns the formula and IP?

Documents to request

  • Current certification copies (GMP / SQF / BRC) + FDA facility registration
  • Certificate of insurance (product liability)
  • A sample COA
  • Their spec-sheet / product-brief template
  • An itemized pricing/tolling quote (broken out)
  • The standard co-man agreement — review IP, exclusivity, and termination terms
  • Allergen & sanitation program summary
